The Tasks Worth Handing Off First (and the Ones to Keep)

When people finally decide to get help, they often freeze on the same question: what do I actually hand over first? Here is a simple way to decide, so you start with the work that gives you the most back for the least effort.

Start with the four-box test

Take any task and ask two things: does it drain my time, and does it truly need me? That gives you four groups.

  • Drains you, does not need you. Hand this off first. It is pure win.
  • Drains you, needs you. Keep it, but get support around it so it takes less of your day.
  • Quick, does not need you. Hand off in batches once your assistant is up to speed.
  • Quick, needs you. Keep it. It is not worth the handoff.

Almost everyone has more in that first box than they think.

The usual first handoffs

For most owners, these are the safe, high-relief places to start:

  • Inbox and scheduling. The biggest daily drain, and easy to hand over with a few rules.
  • Follow-up. Leads, clients, invoices. Important, repeatable, and rarely needs you personally.
  • Data entry and admin. Clear process, low risk, immediate time back.
  • Research and prep. Hand over the gathering, keep the deciding.

Start narrow, then widen. Hand off two or three things cleanly before adding more. A focused start builds trust faster than dumping everything at once and hoping.

The things to keep (for now)

Hold on to the work that is genuinely yours:

  • The vision and the direction of the business
  • Key relationships and the conversations that close them
  • Final decisions and anything high-stakes
  • The craft your clients actually hired you for

Over time, even some of these get lighter as your assistant learns your world and takes the prep and admin around them. But early on, keep them and hand off everything that surrounds them.

One rule that makes delegation work

Hand over the outcome, not just the task, and give it once, clearly. A good brief at the start saves a dozen back-and-forth messages later. You are not losing control. You are buying back your week.
